Social judgments often rely on mental shortcuts called heuristics. These cognitive tools help us process complex information quickly, but they can also lead to systematic errors known as biases. Understanding how heuristics and biases work reveals why we sometimes misjudge people, misread situations, and make flawed decisions in everyday social life.

Heuristics aren't flaws in our thinking. They're efficient strategies that work well most of the time. Problems arise when we apply them in situations where they don't fit.

  • Availability heuristic: You judge how likely something is based on how easily examples come to mind. If you can quickly think of plane crashes (because they get dramatic news coverage), you'll overestimate how common they are, even though car accidents kill far more people each year. Vividness and recency drive this one: whatever is fresh in your memory feels more probable.
  • Representativeness heuristic: You judge whether something belongs to a category based on how closely it matches your mental prototype. The classic example is the "Linda problem." Participants are told Linda is a philosophy major who cares about social justice, then asked whether she's more likely to be (a) a bank teller or (b) a bank teller and a feminist activist. Most people pick (b), even though that's logically impossible (a subset can't be more probable than the whole set). This is the conjunction fallacy, and it happens because Linda resembles the activist prototype. The deeper issue is that this heuristic leads people to ignore base rates, the actual statistical likelihood of something occurring.
  • Anchoring and adjustment: Whatever number or value you encounter first becomes your mental reference point, and you adjust from there, usually not enough. Even arbitrary anchors have this effect. In one study, participants who spun a wheel landing on 65 estimated the percentage of African countries in the UN as higher than those who spun a 10. The initial number had nothing to do with the question, yet it still pulled their estimates.
  • Framing effect: The way a choice is worded changes how you respond to it. People are more willing to take risks to avoid a loss than to achieve an equivalent gain. Describing meat as "90% fat-free" makes it sound healthier than "10% fat," even though they mean the same thing. Framing isn't technically a heuristic in the same way the others are, but it's a closely related bias in how we process information.

Cognitive Shortcuts in Practice

These heuristics show up constantly in real-world settings:

  • The availability heuristic shapes public perception of crime. Heavy media coverage of violent crimes makes people believe crime rates are rising, even during periods when they're actually falling. This distorts both personal safety decisions and broader policy priorities.
  • The representativeness heuristic affects hiring. Interviewers often judge candidates based on how closely they match the stereotype of someone in that role. A software engineer who doesn't "look the part" might get passed over, regardless of their actual qualifications.
  • Anchoring plays a major role in salary negotiations. Whoever states a number first sets the anchor. If a job posting lists a salary of $60,000, counteroffers tend to cluster around that figure rather than reflecting the candidate's true market value.
  • Framing drives marketing strategies. Products described in terms of what you gain ("saves you 3 hours a week") tend to outperform those described in terms of what you avoid losing, though loss framing works better for health messaging ("you'll lose 5 years of life expectancy").

Attribution Biases

Explaining Behavior: Self vs. Others

Attribution is how you explain why people do what they do. These biases describe the consistent errors we make in that process.

  • Fundamental attribution error (FAE): The tendency to overemphasize someone's personality or character when explaining their behavior, while underestimating the role of the situation. If a classmate snaps at you, you're likely to think "they're a rude person" rather than "they might be having a terrible day." This bias is strongest in Western, individualistic cultures, where personal responsibility is heavily emphasized.
  • Actor-observer bias: You explain your own behavior differently than you explain other people's. When you trip on the stairs, it's because the steps were uneven. When someone else trips, it's because they're clumsy. As the actor, you're aware of the situational pressures on you. As the observer, you mostly just see the other person's actions.
  • Self-serving bias: You take credit for your successes ("I studied hard and earned that A") but blame external factors for your failures ("the test was unfair"). This protects your self-esteem. It's not the same as the FAE; the self-serving bias is specifically about protecting your own self-image, while the FAE is about how you explain other people's behavior.

Impact of Attribution Biases on Social Interactions

  • The FAE creates real problems in workplaces. A manager who sees an employee miss a deadline might conclude the employee is lazy, overlooking the fact that they were assigned three other urgent projects that same week. This leads to unfair evaluations and damaged working relationships.
  • The actor-observer bias makes conflict resolution harder. In an argument, both people tend to see their own actions as reasonable responses to the situation, while viewing the other person's behavior as a reflection of their character. This blocks empathy and makes compromise difficult.
  • The self-serving bias undermines teamwork. On group projects, each member tends to overestimate their own contribution. Leaders who consistently credit themselves for wins but blame the team for losses erode trust and miss opportunities to actually improve.

Distortions in Evaluation and Prediction

These biases affect how we evaluate past events and predict future ones.

  • Hindsight bias: After learning an outcome, you feel like you "knew it all along." Once you know a company went bankrupt, it seems obvious that the warning signs were there. But this is partly an illusion: your memory of your original prediction actually shifts to align with what happened. This makes it hard to learn from mistakes, because you don't accurately remember what you believed before the outcome.
  • Overconfidence effect: People consistently overestimate how much they know and how accurate their judgments are. In studies, when participants say they're "99% sure" of an answer, they're wrong about 20-40% of the time. This bias also leads people to underestimate how difficult a task will be or how long it will take.
  • Illusory correlation: You perceive a relationship between two things that aren't actually connected, often because the pairing is distinctive or memorable. For example, if you notice two or three times that a person from a particular group behaves a certain way, you might conclude there's a pattern, even if the behavior is equally common in every group. This is one of the cognitive mechanisms that reinforces stereotypes.

Consequences of Biased Judgments

  • Hindsight bias distorts legal proceedings. Jurors who know a surgery went wrong may judge the doctor's pre-surgery decisions more harshly than is fair, because the bad outcome makes earlier choices seem obviously risky. It also oversimplifies historical analysis, making complex events seem inevitable in retrospect.
  • Overconfidence affects financial decisions significantly. Overconfident investors trade more frequently and take on more risk, often earning lower returns as a result. Entrepreneurs who overestimate their chances of success may fail to plan adequately for foreseeable challenges.
  • Illusory correlation can compromise medical diagnoses when doctors associate certain symptoms with conditions they don't actually predict. In social policy, perceived correlations between group membership and behavior can lead to interventions that target the wrong causes entirely.
